The challenge

A growing product had accumulated significant technical debt over two years of rapid feature development. The engineering team knew things needed to change but lacked a structured way to prioritize what to fix first — and how to justify the investment to stakeholders.

What we delivered

A comprehensive technical debt assessment with a prioritized refactoring roadmap. Each item was scored on risk, effort, and business impact, giving the team and leadership a shared framework for making trade-off decisions.

Approach

We embedded with the engineering team for two weeks, reviewing code, interviewing developers, and analyzing production metrics. The output was a living document — not a static report — designed to evolve as the team works through the roadmap.
